Labor math in home services keeps getting tighter. The Bureau of Labor Statistics projects HVAC employment growing 11% through 2034, but Field Promax puts the current technician deficit near 110,000 positions, with ~25,000 technicians leaving the trade every year through retirement, career switches and burnout. For every five technicians who retire, only two new entrants replace them. That ratio is not improving.

The gap gets expensive fast and the bill lands directly on the P&L. Applause estimates replacing a technician can cost up to twice their annual salary once lost productivity, training time and team disruption are counted. A 20-technician team running 17.5% turnover loses three to four employees a year, totaling more than $275,000 in annual turnover costs. That is not a rounding error. It is a margin problem hiding in a headcount number.

Some of that cost stays invisible until it surfaces somewhere else. Aginto cites Center for American Progress research placing baseline replacement cost at ~20% of a departing employee's salary, then points to the harder-to-quantify losses: strained customer relationships when missed appointments pile up and the institutional knowledge a technician carries about specific customers and equipment that walks out the door with them.

The shortage is structural, not cyclical. Simpro notes the average HVAC worker is now 39.9 years old, closer to retirement than to the start of a career, with too few new entrants behind them to close the gap even before accounting for skilled technicians who leave the trade entirely. Waiting for the market to self-correct is not a retention strategy.

None of this makes turnover unbeatable. It means the operators who build retention into the business model, not just the hiring process, are the ones who will still have technicians to send on calls in five years. For investors underwriting home services platforms, technician retention is not an HR metric. It is a margin metric and increasingly a valuation one.

Most owners treat exit planning as a task for the final year before a sale. The data says that it is already too late. Adaptive Capital Partners points to the Exit Planning Institute's 2025 Generational State of Owner Readiness research, drawn from more than 1,100 owners: ~13% have a formal exit plan and only 5% of Baby Boomer owners have a full advisory team assembled, even though 58% of those Boomer owners intend to leave within five years. The gap between intention and preparation is where value gets destroyed.

The consequence of waiting shows up directly in the numbers. Peony reports that only 20-30% of businesses that go to market actually sell, citing Exit Planning Institute research on owner readiness. Chesapeake Financial Partners puts the figure even lower, finding that ~80% of small businesses listed for sale never close, and recommends owners start the process five to ten years before a planned sale rather than the two years most attempt. Most owners who miss a sale do not miss it because they lacked a buyer. They miss it because they were not ready when one showed up.

Preparation is not just about avoiding a failed sale. It changes the price of a successful one. Crestmont Capital finds that businesses sold by owners who prepared two to three years in advance sell for 20-40% more than those listed with minimal preparation. Clean financials, diversified customers and reduced owner dependence are the exact traits buyers pay a premium to see, and none of them can be manufactured in the final months before a process launches.

For investors underwriting lower middle market businesses, the exit readiness gap is also an opportunity. A business that has been run like it could sell tomorrow, with documented systems, clean books and a management team that does not depend on the founder, is a better acquisition target and a better platform to build on than one scrambling to get ready after a letter of intent is already on the table.

The operators who treat every year as a year before a possible exit build a business that is easier to run today and worth more the moment they decide to sell. Waiting for the exit conversation to feel urgent is usually the moment the leverage is already gone. By then there is no runway left to rebuild it.

A second location does not behave like the first one. FieldPie has watched this play out with home service operators across the country: every extra mile a technician drives between calls compounds into lost margin over time, cutting the number of jobs finished each day, pushing up fuel costs and making the schedule harder to hold together. Operators who expand into markets that are not geographically dense are trading a route that runs well for one that slowly grinds down on its own.

The damage often hides behind a metric that still looks fine. QSR Magazine reports that margin compression between a second and sixth location is common even while same store sales hold steady, because labor percentage is a blended number that will not show the underlying drift. The metric that actually catches it is Transactions Per Labor Hour. A decline of just 0.2 to 0.3 will not move labor percentage right away, but across ten or twenty units it compounds into a real problem.

Marketing spend can mask the same drift. ESB Advertising warns that operators often expand before technicians, dispatchers, scheduling and follow up systems can support a new territory, then judge success by lead volume rather than cost per booked job, close rate and average ticket, the numbers that actually reveal whether the new market is profitable.

The fix is not slower growth. It is more structured before growth. Franchise Business Review points to Home Based Franchise Group, which doubled its location count by standardizing workflows and centralizing reporting across every brand it operates instead of building a new process each time it entered a market.

The operators who expand well are rarely the fastest. They are the ones who make every new location as boring and repeatable as the first.
